Why I’m Writing This in Day-by-Day Form

I have read more than my share of agency blog posts about SaaS development. Most of them describe a process at thirty thousand feet. Discovery, MVP, scale, sometimes a sprint diagram with arrows. None of them tell you what week three actually feels like, or what artifact you should expect to see on day fourteen, or which decisions are quiet but decisive.

This article is different. I’m walking through the ninety days of a SaaS build the way I run them at Clockwise, with the calendar in hand. Real days, real artifacts, real numbers from the projects my team and I have shipped since 2014.

Two reasons I’ve put this on paper now, in April 2026. The first is that the SaaS market changed in 2025 and I don’t see the playbook other agencies use catching up. Time to first paying user shrank. AI shifted from a feature to a default expectation. Discovery got cheaper, but it also got more important. The studios still selling six-month MVPs are losing deals to studios that can show real product in twelve weeks.

The second reason is selfish. I’m tired of clients asking me what we’ll be doing on day forty-five. Now I can point them here.

One thing I want to be clear about up front. The ninety-day calendar is not a rigid schedule. It’s a default. Every project I’ve run has bent the calendar in some way, and the bending matters. What matters more is that the team has a default to bend from, instead of inventing the schedule fresh for each engagement and missing the patterns that hold across projects.

Days 1 to 7: The Discovery Sprint Begins

Day one looks deceptively quiet. The contract is signed, the kickoff meeting happened on Friday, and on Monday the team gathers without much fanfare. The product manager opens a shared workspace, the designer pulls in the existing brand assets if any exist, and the engineering lead drafts the first technical questions list. There is no code on day one. There shouldn’t be.

By day three the rhythm settles. We run two interviews a day with the client’s stakeholders for the first week. By Friday we’ve spoken with the founder, the closest internal champion, two prospective customers, and at least one detractor or skeptic. The detractor matters. Founders surround themselves with believers, and the project benefits from one voice that thinks the idea is wrong.

The artifact you should expect to see by end of day seven is a problem statement, not a solution. One paragraph. The customer, the pain, the trigger, and what they currently use to cope. If our team cannot write that paragraph by Friday of week one, we extend the discovery phase rather than start designing. I have learned this the hard way more than once.

The seven-day discovery checklist I actually use

People ask me what artifacts come out of week one. Here is the list I use to confirm we are ready to enter week two.

  • A one-paragraph problem statement signed off by the client.
  • A list of three to five named user types with their goals and constraints.
  • Five to ten interview transcripts or detailed notes.
  • A first-cut technical risk register, with the three highest risks ranked.
  • A working list of competitors and what they do badly.
  • A glossary of domain terms that the client uses, written down so the team uses them too.
  • A signed scope envelope for the rest of the ninety days.

The glossary is the artifact most teams skip and most often regret. In my project on Workerbee, which I’ll discuss in detail later, the glossary caught a discrepancy between what the client called a “consultant” and what their customers called a “specialist.” A small terminology mismatch became the source of three weeks of confusion in user testing the following month. The glossary, written in week one, would have caught it. We added it to our standard checklist within a year.

Days 8 to 21: Architecture and the First Sketches

Week two and three are when the architecture decisions get made. These are also the decisions clients have the least visibility into and the highest influence on. I push every founder I work with to engage during these weeks even when they don’t think they need to. The reason is simple: architecture decisions cast shadows that last years.

By day fourteen, the engineering lead delivers a one-page architecture diagram. Not a thirty-page document. One page. If the architecture cannot fit on a page, the architecture is too complex for the ninety-day window and we are in trouble.

The diagram covers four things: the data model in skeleton form, the major services or modules, the integration points, and the deployment topology. Everything else is detail that can be filled in later. We deliberately omit microservices boundaries from the day fourteen diagram because almost every SaaS product I have shipped started monolithic and split later when the seams became obvious. Premature splits are a leading cause of pain in month six.

While the engineering lead drafts architecture, the designer spends days eight through twenty-one on what I call the spine. Not the polished UI, the spine. The shape of the application: how many primary screens, what the navigation looks like, how the user flows from sign-in to first value. The spine has no colors. It has placeholder text. It has rough boxes and arrows. It looks ugly. It is supposed to look ugly. The point is to commit to structure before committing to polish.

By day twenty-one, both the architecture diagram and the spine sketches are reviewed in a single ninety-minute meeting with the client. We adjust. We commit. We move on. The teams that get this meeting right ship on time. The teams that hedge or postpone the meeting almost always slip.

Days 22 to 35: Sprint Zero and the Beating Heart of the Product

Day twenty-two is the official start of code. Sprint zero begins. The architecture is set, the scope is committed, and the team transitions from thinking to building.

What gets built first matters more than people realize. My rule is to build what I call the beating heart of the product. The single user action that, when working, makes the product feel real. For a marketplace, that is the first match between a buyer and a seller. For a CRM, that is the first contact created and tagged. For a content tool, that is the first document saved and shared. Identify the heart, build it first, and ship a working version of it by day thirty-five.

The heart should be functional, not pretty. It should round-trip end to end through the database, the API, and the UI. It should have one passing test. It should be deployable to a staging environment that the client can poke at on day thirty-five.

This sounds basic. It is not basic in practice. The most common failure mode I see in agencies that aren’t disciplined about this is what I call horizontal MVP syndrome. The team builds the login screen for ten days, the navigation for five days, a settings page for three days, and on day thirty-five the user cannot actually do anything in the product because the core action was deferred. Vertical slicing fixes this. Build the heart first, then add the surrounding tissue.

The artifacts at day 35

Concrete deliverables I expect on the calendar at the end of week five.

  • A working sign-in flow connected to a real auth provider.
  • The beating heart functional end to end on staging.
  • An admin interface, even if rough, that lets internal staff impersonate a user for debugging.
  • Test coverage above 60 percent on the heart and its dependencies.
  • A deployment pipeline that ships from main branch to staging automatically.
  • Application performance monitoring connected and capturing the first data.
  • Error tracking through Sentry or equivalent, capturing front-end and back-end errors.

The admin interface is one of those quiet decisions that pays back massively. We learned years ago that building an admin panel late is one of the costliest mistakes a SaaS team makes. Now we build a rough one in week three or four, before it is needed for anything urgent. The first time customer success needs to impersonate a paying user to debug a bug, the panel is there. No firefighting.

Days 36 to 60: First Vertical Slice and the Long Middle

The middle is where most projects die. Day thirty-five was a high. The heart works. The team is energized. The client is happy. Then the calendar stretches out, the polish work piles up, and motivation droops. The trick to surviving the middle is to make sure something visible ships every two weeks.

From day thirty-six through day sixty, the team adds the second and third user actions, integrates billing, plugs in the first external service, and starts running biweekly user tests with real prospects. We run user tests with five to seven people. Not focus groups. One on one sessions, watching them try to use the product without coaching.

The first user test is on day forty-two. It is always painful. People misunderstand things we thought were obvious. They try to do things we hadn’t planned for. They give up at points we never expected. This is the entire reason we do user tests at day forty-two and not day eighty-two. Cheap pain at day forty-two saves expensive pain at day eighty-two. The cost ratio is roughly ten to one in my experience.

By day sixty, four things should be true. Two complete user actions are working. Billing is connected, even if just Stripe checkout in test mode. The first external integration, often something like Slack notifications or HubSpot sync, is real. And user testing has surfaced at least two surprises that have been folded back into the design.

What I track on a weekly basis

Different studios track different metrics. Here is what I personally check every Friday on every active project. The list is short on purpose. Tracking everything tracks nothing.

Case Study: Workerbee, a Marketplace SaaS Built from a Friday Decision

Workerbee came to us with a problem that almost every product company eventually hits. Their in-house developers were busy on commercial projects and could not be pulled off without disrupting paying customers. The founders needed to validate a marketplace idea quickly, in parallel, without distracting their core team. They picked us to build the MVP from the outside.

What I want to share about Workerbee is not the headline outcome, which was that the MVP launched and the relationship continued into a scale-up phase with the same team. That story repeats across many of our cases. What I want to share is the chronology, because Workerbee is one of the cleanest examples of the ninety-day cadence working as designed.

In my project notes from the Workerbee discovery, week one ended with a problem statement that we revised three times before signing off. The first version said the product matched businesses with software consultants. The second version said the product helped businesses find software consultants who would actually deliver. The third version, the one that stuck, said the product reduced the time from a hiring manager identifying a need to a vetted consultant starting work, from eight weeks to five days. The third version was a measurable problem statement. The first two were marketing copy.

The architecture diagram came in on day fifteen. Two-sided marketplace with a matching service in the middle. PostgreSQL for relational data, Redis for the matching queue, simple synchronous API for the first version with a path to event-driven later. We rejected an early proposal to build a sophisticated machine learning matcher because we knew the first three months would not produce enough match data to train anything useful. The first matcher was a weighted scoring function with hand-tuned coefficients. It worked. We replaced it with a learned model in month seven, after the data justified the work.

Sprint zero on Workerbee began on day twenty-two with the founder watching from the back of the room. The beating heart was the first match. We shipped a functional match by day thirty-three. It was ugly. The match scoring page had visible debug values on it. The buyer could see fields they shouldn’t have seen. None of that mattered. The match worked, end to end, and the founder could feel the product was real for the first time. That moment changed the trust dynamic between us and the founder for the rest of the engagement.

Day forty-five was the first user test. We brought in three hiring managers and four consultants who fit the product’s intended audience. The hiring managers loved the speed of the match. The consultants disliked the profile creation flow because it asked them for information they considered redundant with their LinkedIn presence. We added LinkedIn import on day fifty-two. Profile creation completion rate jumped from 41 percent to 78 percent in the next round of tests. That single change, surfaced by user testing on day forty-five, probably justified the entire user testing program for the project.

Days sixty through ninety on Workerbee were a study in restraint. The founder wanted to add features. We pushed back on every feature request that did not directly affect the time-from-need-to-start metric we had defined in week one. About half the requested features made it into the MVP. The other half went into a backlog that the founder revisited at month four, by which point about a third of them had been answered by data showing the metric they were intended to move had moved on its own. That is the value of a measurable problem statement. It tells you which features matter.

Workerbee shipped its MVP on schedule. The team that built it carried into the scale-up phase. The relationship continued. That continuity is something I am genuinely proud of. We don’t lose teams between phases the way many studios do, and the result is a product that improves on a clean trajectory rather than one that gets rebuilt every time a new vendor takes over.

Days 61 to 80: Hardening, Billing, and the Quiet Stuff

Days sixty-one through eighty are about everything that doesn’t show up in the demo. Billing edge cases. Failed payment recovery. Email deliverability. Time-zone handling. Logging that you can actually search. Monitoring that wakes the right person at three in the morning when something breaks. Tax handling for the regions you’ll be selling into. None of this is glamorous. All of it is what separates a product that holds up from a product that creates a permanent maintenance crisis.

I budget about eighteen calendar days of the ninety for this kind of work. Most teams budget three. Most teams pay for that miscalculation in month four when their billing engine starts double-charging customers and their support team can’t find anything in the logs.

What goes into hardening at Clockwise. Connecting billing to a real payment processor and running through every state: success, failure, dunning, refund, partial refund, plan change. Wiring observability so we can see latency, error rates, and request volumes per tenant. Building the smallest workable analytics layer so the founder can answer their own questions without waiting on engineering. Setting up an on-call rotation, even if it’s just two people. Documenting the runbooks for the three most likely failure scenarios.

The runbooks are unsexy and they save the team from scrambling at the worst moments. We aim for three documented runbooks at minimum: how to handle a payment failure spike, how to handle a database performance degradation, and how to roll back a bad deploy. Three. Not thirty. Three real ones written by the people who would actually run them.

Days 81 to 90: Launch Week and the Day After

The launch itself, when it goes well, is anticlimactic. The product has been on staging for weeks. Internal users have been using it. A small group of early customers, often three to ten people, have already been invited to a private beta during the last sprint. By the time we flip the switch on production, the launch is the smallest moment of the project.

This is by design. Big-bang launches are disasters waiting to happen. Quiet rolling launches are how we ship at Clockwise, and they have been since I joined the team. The product goes live for all customers on a Tuesday or Wednesday. Never Friday. Never the day before a long weekend. Always with the on-call person at their desk and the engineering lead within phone reach.

What we watch in the first 48 hours. Error rates compared to the last week of staging. Time to first action by new customers. Conversion from sign-up to paid. Support tickets that look like product confusion versus product bugs. Database load patterns we didn’t see in load testing.

By day ninety, the product has been in production for about a week. Real customers are using it. Real money is changing hands. The team has shipped at least one bug fix that emerged in production and was unseeable in staging, because that is how every launch goes whether you admit it or not. The metrics are honest, the support load is manageable, and the founder is starting to ask about the next quarter.

Day ninety is also when we run the retrospective. Not the team retrospective, which we run every two weeks throughout the project. The retrospective with the client, where we look at what shipped versus what was scoped, what cost what was estimated, and what we got wrong about the user. I have never run a retrospective where we got everything right about the user. I am suspicious of any team that claims they have.

What 90 Days Doesn’t Cover

I want to be honest about scope. Ninety days is a focused window, and there are things it cannot include. Naming what’s missing protects everyone.

What ninety days does not include. SOC 2 certification, which takes six to eight weeks of dedicated work plus three to six months of audit waiting period. HIPAA-grade architecture, which adds eight to twelve weeks if it isn’t built in from day one. SSO and SCIM provisioning at the depth enterprise customers expect. Full localization beyond a single language. Mobile native apps that aren’t shrunken versions of the web. AI copilots beyond a single assistive feature. Marketplace network effects, which take real users and time to develop.

If your product needs any of these at launch, ninety days isn’t your number. You’re looking at five to seven months minimum, and possibly longer. We’ll tell you that on the discovery call. Honesty about scope is one of the things we get right consistently, and it’s part of why our Cost Performance Index stays under 10 percent across hundreds of projects when the industry average is closer to 30.

How the 90-Day Shape Adapts to Different Verticals

The ninety-day skeleton is a default. Different verticals bend it in predictable ways, and pretending otherwise has cost a lot of teams a lot of money. I want to walk through six verticals where my team has shipped recent work and explain how the shape changes for each.

Logistics and Transportation SaaS

Logistics SaaS comes with a unique challenge: the data is messy and the users are mobile. Drivers, dispatchers, and operations managers all interact with the product, often through different surfaces, often offline. The 90-day shape stretches by about two weeks because we have to design and test offline-first sync patterns. Discovery for logistics is also heavier than usual because terminology varies across regions and clients have strong opinions about which industry standards to adopt.

One pattern I see in logistics that I rarely see elsewhere: the founder often comes from operations rather than engineering. That changes the discovery dynamic. Operations founders know the domain coldly. They underestimate how much of that knowledge is implicit and needs to be drawn out by interview. Plan for two extra discovery interviews. Pay attention to what the founder considers “obvious” because those are usually the highest-value insights.

Real Estate and Property Tech SaaS

Property tech moves slower than other verticals because the users are slower. Real estate professionals adopt new software when their broker or franchise mandates it, and franchise rollouts take quarters, not weeks. A 90-day MVP in property tech can be technically perfect and commercially stalled because the buyers haven’t agreed yet. We adjust the shape by spending more discovery time on the buying process itself, often interviewing brokers and IT decision-makers in parallel with the end users.

The technical shape stays close to the default. The commercial shape shifts. We frequently advise property tech founders to use the 90-day window to ship something that one specific brokerage can pilot, rather than a horizontal product that anyone could buy. Vertical depth wins in this category by a wide margin.

HealthTech and Wellness SaaS

HealthTech is the vertical where the 90-day shape stretches most. Compliance work expands the calendar significantly. HIPAA-compliant architecture, BAA agreements with cloud providers, audit logs, encryption-at-rest verification, and the documentation work that goes alongside all of it can add four to six weeks. Wellness products that don’t touch protected health information stay closer to the default ninety days, which is why we see so many wellness-flavored products in the consumer SaaS space.

For HealthTech, we sometimes recommend a different shape entirely: a 60-day pre-MVP that validates the workflow with hand-built tools, followed by a 120-day compliant build once the workflow is proven. That sequence prevents the most expensive HealthTech failure mode, which is shipping a compliant product that the clinicians refuse to use.

MarTech and AdTech SaaS

MarTech and AdTech are well-suited to the 90-day shape because the buyers are sophisticated, the integrations are well-documented, and the proof points are quantifiable. Our SaaS application development services on MarTech projects typically deliver something measurable in week six, and that early measurability shortens the sales cycle dramatically.

The catch in MarTech is integration sprawl. A modern marketing stack has dozens of components, and customers will ask whether your product talks to all of them. We push back on integration commitments during discovery. The 90-day shape supports two integrations at most. Anything more goes into a roadmap conversation, not the MVP.

FinTech and Insurance SaaS

FinTech is where the 90-day shape struggles most. Regulatory requirements, KYC and AML flows, audit trail depth, and the sheer complexity of money movement push timelines well beyond the ninety-day window. We tell FinTech founders directly: a real FinTech MVP is rarely under five months, and often closer to nine. The exceptions are products that ride on existing regulated infrastructure, like a SaaS layer on top of a banking-as-a-service provider, where the heavy compliance is delegated and the product team can focus on the workflow.

Insurance is similar. Our work with Cover Whale, an insurance technology client we partnered with on automation during a difficult period, taught me that insurance products survive on the depth of the workflow design, not the speed of the build. We extend the 90-day shape to 120 days for most insurance projects, and we push the discovery phase from five weeks to eight.

Vertical SaaS for Specialized B2B Niches

Vertical SaaS, by which I mean products serving a single specialized industry like construction subcontracting or specialty laboratory work, fits the 90-day shape better than most people expect. The user base is small, the workflows are deep but narrow, and the founder typically has decades of domain knowledge that compresses discovery dramatically. SmartSkip, the specialized B2B SaaS we worked on, hit 2,000 paying users in year one partly because the vertical was so well understood that the discovery phase was shorter than usual.

The risk in vertical SaaS is overscoping. Founders with deep domain expertise want to build the perfect product on day one. We push back hard. Ship the heart of the workflow in 90 days. Validate that the product changes how the work feels. Then expand. Vertical SaaS rewards depth, but only after a beachhead is established.

The Quality Bar We Hold On Every Build

Quality is one of those words that everyone claims and few measure. I want to be specific about what quality means inside our 90-day shape, because the default expectation in SaaS app development services has drifted upward and downward in different parts of the industry, and I think the gap matters.

Test coverage. We hold the heart of the product to 60 percent test coverage minimum at day 35 and 75 percent by day 90. Lower coverage on configuration and admin code is acceptable. Lower coverage on revenue-touching code is not.

Performance budgets. Every page load under one second on a typical broadband connection. Every API request under 300 milliseconds at the 95th percentile. We track these from day one and break the build if they regress. Most teams check performance at the end and find the bad news too late to fix without a rebuild.

Accessibility. WCAG 2.1 AA as a baseline, even when the client doesn’t ask for it. The reason is partly ethical and partly pragmatic. Products that meet AA by default are easier to extend later. Products that ignore accessibility have to retrofit it under deadline pressure, and the retrofit always looks like a retrofit.

Security review. A senior engineer not assigned to the project reviews the code at day 60 and again at day 85. They look for the things that are easy to miss when you’re inside the build: SQL injection paths, broken access control, leaky logging, unvalidated input. We have caught two production-bound issues this way in the last year. Both would have shipped without the external review.

Documentation. Every project ships with a README that a new engineer could use to set up the project end to end in under thirty minutes. If the README doesn’t pass that test, we don’t consider the project done. The thirty-minute rule is enforced by literally handing the project to an engineer who hasn’t seen it and watching them.

What Distinguishes a Specialist Studio from a Generalist Agency

I want to address something that often confuses prospective clients. The difference between a specialist SaaS studio and a generalist digital product development agency is not just marketing positioning. The two operate differently, price differently, and produce different outcomes. Picking the wrong type costs founders a lot of time.

A specialist SaaS studio has shipped enough SaaS products that the patterns are internalized. The team knows what a healthy multi-tenant data model looks like. They know which billing edge cases will trip up new founders. They have opinions, sometimes strong ones, about the right shape for things. Specialist studios that focus on saas software development services cost more per hour but ship more per week, which usually nets out in the founder’s favor.

A generalist digital product development agency takes on a wider range of work: marketing sites, brand campaigns, mobile apps, occasional SaaS, occasional ERP. The skills overlap but the depth varies. A generalist team building a SaaS product has to learn the patterns the specialist already knows. The result is usually fine, sometimes great, but rarely as fast or as polished as the specialist version.

How do you tell which kind of vendor you’re talking to? Ask about their last five projects. If three or more were SaaS, you’re talking to a specialist or specialist-leaning team. If only one was SaaS and the others were a brand site, a marketing campaign, and two mobile apps, you’re talking to a generalist. Both can be excellent at their craft. Match the type to the work you have.

Our own positioning at Clockwise Software is specialist-leaning toward SaaS, ERP, and marketplace platforms. We do less brand work, less marketing campaign work, less throwaway mobile work. The narrowness is deliberate. It’s how we sustain our pattern recognition and our delivery discipline. A studio that does everything for everyone usually does nothing exceptionally.

How a Digital Product Development Company Earns Its Keep

The question I get from prospective clients more than any other is some version of: why hire a vendor at all? Why not hire one or two senior engineers and run the project in-house? It’s a fair question and I’ll give you my honest answer.

A high-quality digital product development company earns its premium for three reasons. The first is pattern recognition. The second is team coherence. The third is delivery discipline. None of them are individually impossible to replicate in-house, but assembling all three from scratch is what costs a startup eighteen months of failed hires and false starts.

Pattern recognition means we have shipped this kind of product before. Marketplace SaaS, like Workerbee. Multi-tenant B2B platforms, like the SmartSkip products. ERP-flavored vertical platforms. We know which decisions look small but cast long shadows. We know what to push back on, when, and why. A new internal team has to learn this in their own scar tissue.
